Why "what should we fix first?" is so hard to answer

Localization usually does not start as a project. It starts as a request. Someone needs the website in German. A month later, someone needs the app in French. Each request gets solved on its own, by a different person, with a different supplier or tool.

Two years later you have a system that nobody designed. It works. It is also slow, manual, and it depends on a few people remembering how things are done. Nobody can say what it really costs, what quality you are getting, or what would break first if you added two more markets.

That is the normal situation for a growing tech company. It is not a failure. But you cannot plan from it, and you cannot brief a supplier from it either. Before you put more money into languages, it helps to know exactly what you already have.

What you get

Why you are stuck where you are

Where you sit across five stages, from reactive to globalized, and what usually keeps a company at yours.

Where your content waits, and for how longEvery step of how content moves today, including where it stops and who it is waiting for.

The same work, with the waiting taken out

The redesigned process, side by side with today, so the difference is visible.

What to do first, and what each step is worth

A roadmap in priority order, ranked by the effort each step takes and the effect it has.

Whether your setup survives the next two markets

Whether your current tools can carry your plans for the next two years, and what to move to if they cannot.

Something you can circulate

We walk you through the findings live, and you get a document written to be sent round for buy-in.

The five stages come from Localization in the Age of AI, written by Undertow's founder, and from the localization programmes we have mapped over the years.

Every touchpoint, native in every market.

AI gives you speed and coverage across the whole funnel. In-market native experts perfect the moments that convert.

1

A conversation

Thirty minutes. You describe how localization works today. No slides, no quote, no obligation.

2

Scope on one page

Fixed price, fixed dates, signed by e-signature. Nothing else to arrange.

3

A working session

Two to three hours with the people who touch content. We map what happens today, in their words.

4

The roadmap session

We walk your team through the findings and the priorities, and hand over the document.

The conversation is not the only input. We also go through the content itself and the translations you already have, the platform and how it is set up, where the volume sits and where things wait. The session tells us how it feels to work there. The material tells us what is actually happening.

Then you decide. Some clients ask us to build what the roadmap describes. Others give it to their own team and do it themselves. The document is written so that both work.

What it costs

A fixed price, agreed before we start

It does not change afterwards. Two things set it: how many languages and content types are in scope, and how much of the mapping we do for you. You get your number in the first conversation, and there is nothing to sign until you have it.

You get a document your budget holder can act on, or you don't pay

You will leave with a written priority order. Each item is ranked by impact and effort, and each one explains the reasoning. You can take the document straight to whoever holds the budget. If we don't give you that, you don't pay. The document is yours to keep either way.

What it looked like for Earnix

Before

Localization sat with the marketing team, on top of everything else marketing already had to do. No localization manager, no shared process, every language request handled by hand.

After

Localization off marketing's plate. Two languages became four with no localization hire, and a page of copy now reaches all four languages in 3 working days, Earnix internal review included.

“I've definitely been able to step back from localization, which was my aim.”

Jess Freeland, Director of Growth Marketing EMEA, Earnix
